Case Study

Unifying Marketing & Sales Data Across 4 Continents

How I architected a bidirectional sync between HubSpot and Salesforce to achieve 100% lead-to-revenue visibility.

The Challenge

The Black Box Problem

When I stepped into the Director role, the organisation faced a critical challenge common to rapid-growth SaaS enterprises: Data Fragmentation.

While we were generating significant lead volume, we lacked visibility into the downstream impact. Marketing data lived in HubSpot. Sales data lived in Salesforce. With no ‘Single Source of Truth,’ we faced high lead leakage and zero ability to attribute revenue back to campaign spend.

Siloed Ecosystems

Lead Leakage

40% of leads delayed in reaching the correct sales queue.

Operational Drag

Launching global campaigns took 2+ weeks due to duplicate setup work.

The Solution

Solving this required more than a simple plugin connection. I moved the organisation from a reactive ‘Marketing Activity’ model to a predictive ‘Revenue Operations’ model by completely re-architecting the integration layer. The solution was delivered in two distinct phases: establishing the Data Infrastructure (Phase 1) and scaling the Operational Workflow (Phase 2).

Mapped complex product interest signals between HubSpot and Salesforce custom objects.

Implemented logic to stop marketing nurturing immediately when Sales marks a deal 'Open,' preventing friction.

Automated cleaning of phone numbers and email formats before data enters the Sales CRM.

Phase One

The Bidirectional Sync

I moved the organisation from a ‘Marketing Activity’ model to a ‘Revenue Operations’ model by re-architecting the integration layer.

Phase Two

The "Campaign-in-a-Box" Framework

To solve the scalability issue, I engineered a modular deployment system using Microsoft Power Automate.

Created one "Master" asset set (Email, Landing Page, Workflow) in the global portal.

Built a Power Automate flow to clone and localise assets for regional teams.

Locked branding elements so regional teams could only edit text, ensuring 100% brand compliance.
